The twist was fine. I think the real issue was that The Mandarin had a better potential as the real villain than what Guy Pearce did.
The fear of terrorism, especially after an alien invasion would've had more impact...hell I can't even remember what Pearce's motives were?

I know a lot of people hated it because they thought Aldrich Killian was taking the label of The Mandarin. I didn't like the twist so much but to me when he said "I am the Mandarin" he was admitting to being the brain behind the attacks and not actually taking on the role of the Mandarin. So the Mandarin wasn't really in it and that was a let down but it didn't ruin the movie for me.

The twist was serviceable. But really Killian was just an ok villain. I would have preferred it immensely if they had played it straight with the Mandarin and had a really epic last movie. Especially since the Mandarin was pretty legit intimidating until the reveal imo. I would have loved to see him slug it out with Iron Man using cobbled together alien tech or something.
Fact is, they tried to be clever and subvert expectations when it was unnecessary to do so. Thematically it retrod already walked ground with the greedy corporate stuff and the whole "Tony's douchey past bites him in the ass" thing. It would have been stronger imo to show Tony crumbling in the face of the rising stakes of the post-Avengers world and see him force to step up to the next level to deal with supervillians being a thing now. His post-Avengers ptsd freakout was the best part of the movie and should have been the core of the movie.
