It does make Sansa a bit heartless, but after everything she went through as a character, I can definitely see her transitioning into someone more ruthless. She was pretty coldhearted about the fact that Rickon was going to die so it's supported.
Plus, Littlefinger is devoted to her. He is her bannerman, and he is at her disposal, as he stated. She hardly had to beg. A letter ordering him to march was sufficient. Was Robb begging when he ordered his Bannermen to march? No, because they were loyal to him and his cause. Sure, it's Littlefinger, and it will likely bite her in the ass hard, but for now she managed a brilliant play that won her the North.

I disagree with your assessment. If Jon knew he had reinforcements it doesn't mean the battle would have taken place at a much later date. If anything Jon and Co. could have just planned to take the battlefield an hour or so later since the Knights of the Vale were already coming and would have arrived during the battle. Ramsay still would have had no knowledge of their involvement. It could have resulted in a lot less of Jon's forces dying in that shield formation as well.
That would still be sacrificing tons of people. The battle was a slaughter through and through. It wasn't an epic battle spanning the entire day. Jon's people were getting slaughtered in an instant (too quick to time using hours as you suggested) and there is no way he as a character would subjugate them to that when he could wait to have an army rivaling Ramsays. Thats just not the character he is. Plus, it's not just my assessment. It's pretty widespread right now. It's the only way any of the dialogue and scenes with Sansa prior to the battle make any sense.
